  • Purpose-built Lean coaching at scale — deliver consistent, on-demand coaching built around Toyota Kata and your organisation’s skills model so every team gets the same high-quality guidance.
  • Automated KPI monitoring & early intervention — agents continuously watch performance, detect deviations and proactively suggest countermeasures or trigger escalation so problems are caught and acted on sooner.
  • Personalised development pathways — a skills-matrix driven approach tailors coaching, tracks progression and recommends targeted practice or training for faster, measurable capability growth.

Introduction

This two-day, immersive workshop is designed for advanced continuous improvement practitioners, Lean coaches and automation engineers who want to create purpose-built AI companions using Microsoft Copilot Studio. You will learn the full lifecycle of designing, training, integrating and governing a Lean-focused Copilot agent — from defining the agent’s role and persona (for example a “Lean Coach” using Toyota Kata logic) to wiring skills, data connectors and escalation flows into SharePoint, Teams and operational systems.

Day One focuses on agent design: translating Lean coaching patterns into skill sets and conversational flows, building a robust skills matrix to personalise coaching, and assembling sample knowledge (process docs, SOPs, KPIs) into the agent’s context. Day Two covers technical implementation: authoring skills and actions in Copilot Studio, integrating with SharePoint lists and Teams channels, implementing monitoring and KPI telemetry, and deploying governance and safe-usage patterns. A capstone case study — the “KatIA” Copilot for skill development — walks through building an agent that coaches operators using Toyota Kata logic and tracks skill progression.

Participants will leave with a deployable Copilot Studio project scaffold, reusable skill templates (coaching, KPI monitoring, countermeasure suggestion), integration patterns for Teams/SharePoint, a governance checklist and a 30/60/90 plan for piloting and scaling Lean AI agents.

About the course

Overview & Objectives

Learn how to design, build and deploy Lean AI assistants that support coaching, KPI monitoring and countermeasure suggestion. The course balances design thinking, technical authoring and governance so you leave with a pilot-ready agent.

  • Course goals
  • Workshop agenda
  • Deliverables and success criteria
Lean Coaching Patterns & Persona Design

Define the agent’s persona, coaching tone and boundaries. Map Toyota Kata coaching steps into structured prompts and decision points.

  • Coaching persona & tone
  • Translating Kata into prompts
  • Defining coaching boundaries and escalation rules
Copilot Studio Fundamentals

Hands-on authoring of skills, intents and multi-turn conversational flows. Learn testing, mocking and iterative improvement techniques inside Copilot Studio.

  • Skill templates & examples
  • Intents, slots and handlers
  • Testing and diagnostic patterns
Integration Patterns

Connect agents with operational systems for evidence capture, action routing and collaboration.

  • SharePoint lists as learning records and evidence stores
  • Embedding in Teams channels and message extensions
  • Power Automate flows for escalation and task creation
Skills Matrix & Personalisation

Design a skills model that drives personalised coaching actions and measures proficiency over time.

  • Defining competencies and proficiency levels
  • Mapping skills to coaching actions
  • Reporting progress and retention
KPI Monitoring & Telemetry

Set up KPI connectors, define thresholds and equip agents to recommend appropriate countermeasures based on patterns and historical data.

  • Telemetry architecture and connectors
  • Alerting logic and suggestion engines
  • Escalation & ownership models
Security & Governance

Implement guardrails, approval flows and audit trails so agents behave predictably and remain auditable and safe.

  • Data minimisation and privacy
  • Human approvals & escalation gates
  • Versioning, rollback and incident response
Deployment & Scaling

Patterns for packaging, deploying and iterating agents across environments and sites, with monitoring of agent performance and user experience.

  • Environment & version strategies
  • Monitoring agent health & KPIs
  • Scaling patterns and reuse
KatIA Case Study

A guided case study where participants design and prototype the ‘KatIA’ Copilot: a Lean Coach that guides Kata practice, suggests practice drills and tracks skill progression.

  • Case study brief
  • Prototype build
  • Presentation and peer feedback
